How to Hire Good Employees Without an HR Department

A simple hiring process any small business owner can run themselves, no HR team required.

Most small businesses don't have an HR department, and they don't need one to hire well — they need a consistent, repeatable process, which is really what an HR department is doing anyway. The businesses that hire poorly usually aren't missing HR expertise; they're missing any process at all, and are essentially deciding on gut feeling in a single conversation.

It starts with the job posting itself. A vague posting attracts vague applicants; a specific one — clear hours, clear pay range, clear day-to-day tasks — attracts people who've actually read it and still want the job, which filters out a surprising amount of noise before you ever pick up the phone.

A short phone screen before an in-person interview saves enormous time. Ten minutes confirming availability, basic expectations, and pay is usually enough to tell whether it's worth bringing someone in at all, and it keeps you from spending a full interview slot on someone who was never going to take the job at the offered pay.

In the actual interview, ask about specific past situations rather than hypotheticals — "tell me about a time a customer was upset with you and what you did" gets a far more honest, useful answer than "how would you handle an upset customer," which just invites a rehearsed, generic response.

Checking at least one real reference is worth the ten minutes it takes, even though it's the step most owners skip out of a sense that it's a formality. A past employer confirming basic facts — did they actually work there, were they reliable — catches more problems than it seems like it should.

Finally, write down your process once, even briefly — the questions you ask, the order you do things in — so you're not reinventing it under pressure the next time you need to hire fast. That one document is most of what an HR department's hiring function actually does.
